Comprendre le seuil de rentabilit\u00e9 va permettre \u00e0 l\u2019entreprise de d\u00e9terminer les postes \u00e0 suivre plus attentivement sur le plancher de l\u2019atelier.<\/p>\n<p>\u00ab\u00a0Il faut analyser chaque poste pour les r\u00e9duire \u00e0 des donn\u00e9es pr\u00e9cises, explique M. Pich\u00e9. Que ce soit les ventes par pieds carr\u00e9s ou par baie de service ou encore par employ\u00e9 productif ou non productif. Cela prend pour point de d\u00e9part la capacit\u00e9 de production de l\u2019atelier.\u00a0\u00bb Prendre comme base les r\u00e9sultats des ann\u00e9es pr\u00e9c\u00e9dentes est une bonne approche selon lui.<\/p>\n<h5><strong>R\u00e9partir le travail<\/strong><\/h5>\n<p>Un point n\u00e9vralgique \u00e0 consid\u00e9rer selon l\u2019expert pour am\u00e9liorer le flux de production est de mieux r\u00e9partir le travail au cours de la semaine. Tout en se donnant un coussin pour amortir les impr\u00e9vus, comme les pi\u00e8ces en attente ou l\u2019absence d\u2019un technicien pour maladie, le gestionnaire doit casser la traditionnelle grille des entr\u00e9es le lundi et des sorties le vendredi. \u00ab\u00a0Cette m\u00e9thode met trop de pression sur la finition vers la fin de la semaine, explique M. Pich\u00e9. Elle aura aussi un impact sur la gestion des voitures de courtoisie. Il faut d\u00e9terminer combien il faut r\u00e9parer de voitures par jour et r\u00e9partir les travaux en cons\u00e9quence de livraisons quotidiennes.\u00a0\u00bb Puisque les travaux demandent de moins d\u2019une heure \u00e0 plus de 25 heures, il faut les r\u00e9partir tout au long de la semaine. Les travaux plus l\u00e9gers peuvent facilement remplir les trous \u00e0 l\u2019horaire de production.<\/p>\n<h5><strong>R\u00e9duire les suppl\u00e9ments<\/strong><\/h5>\n<p>Patrick Pich\u00e9 souligne que pour travailler avec un horaire bonifi\u00e9, il faut s\u2019assurer de la pr\u00e9cision, d\u00e8s le d\u00e9part, de l\u2019estimation des dommages. Il y aurait, selon ses statistiques, le tiers des travaux de r\u00e9paration qui demandent des suppl\u00e9ments au Qu\u00e9bec. Cela occasionne des d\u00e9lais de gestion et de production. Ils pourraient \u00eatre \u00e9vit\u00e9s en investissant plus de temps au d\u00e9montage du v\u00e9hicule lors de l\u2019inspection des dommages.<\/p>\n<h5><strong>Communiquer avec l\u2019\u00e9quipe<\/strong><\/h5>\n<p>Patrick Pich\u00e9 consid\u00e8re que l\u2019am\u00e9lioration de la productivit\u00e9 et de la profitabilit\u00e9 d\u2019un atelier repose aussi sur une bonne communication avec l\u2019\u00e9quipe. Il recommande des r\u00e9unions de production de deux minutes toutes les deux heures. \u00ab\u00a0Il faut savoir des techniciens trois choses\u00a0: Sur quoi ils travaillent, pour combien de temps et qu\u2019est-ce qu\u2019ils feront apr\u00e8s.
